Worksheet · Transformation Readiness Check
Work a red initiative inside a week
A red initiative that only gets a slide and a new date stays red. This sheet sets who works the problem, by when, and what gets decided. It builds the Competent step of the check:
Within a week someone from the centre or the top team works the problem with the owner, and the decision (fix, resize, stop) is recorded.
Step 1. The rule
| Item | Your rule |
|---|---|
| What makes an initiative red | e.g. Forecast benefit more than 20% below plan, or a check point missed by two weeks |
| Who is sent to help | |
| Within how many days | 7 |
| Who records the decision |
Step 2. The working session
Take these questions into the first meeting with the owner.
- What is behind: the pace of rollout, the execution, or the target itself?
- What would it take to fix, and who has that skill or time?
- Is the benefit still worth the effort at a smaller size?
- If we stop it, what replaces its value?
Step 3. The red log
| Initiative | Went red on | Why (late, smaller, broken) | Helper | Met on | Decision (fix, resize, stop) | New date or value | Recorded by |
|---|---|---|---|---|---|---|---|
Treat a red as a problem to solve. Blame teaches owners to hide the next one.
Under 50 people: the owner or a senior manager works the problem with the initiative's lead inside a week. Record what comes out of it: fix, resize or stop.
Done when: every initiative that went red last quarter had help within a week and a recorded decision.
