Worksheet · Transformation Readiness Check

Look back before you launch

It prints on A4 with room to write.

Staff judge a new programme by what the last one delivered. This sheet counts what recent changes delivered, tells people, and matches the new programme's style to what it finds. It builds the Competent step of the check:

Each of the last two or three changes (a system, a restructure, a new process, programme or not) has a reported result that shows it landed and stuck.

Step 1. The look-back

Change in the last three years What it promised What it delivered Still in place? Results reported to staff? Anyone held to the number?
e.g. New warehouse system Pick errors halved Errors down a third Yes No No

If this is the first programme, use the smaller changes: a system, a restructure, a new process.

Step 2. Read the fitness

Question Low High Our answer
Ready: is there a shared view of priorities? Each team has its own One list everyone knows
Willing: how do people greet a new change? "Here comes another round" They ask what it means for them
Able: is there room to act? None Some, planned

Step 3. Match the style to the fitness

Where fitness is low Where fitness is high
Tight scope and scripted tasks Set the goal and let teams choose the method
Decisions made at the centre Decisions made in the teams
Frequent check-ins Lighter reporting
Team or unit Fitness (low, medium, high) Style we will use

Step 4. Tell people

Before launch, tell staff plainly what the last changes delivered and what they did not. Say who will be held to which number this time.

Under 50 people: write down what the last few changes delivered and tell people plainly. Give more direction where past changes stalled and more freedom where they stuck.

Done when: the last two or three changes' results are shared with staff, and each owner knows their number.
