Worksheet · Operating Model Health Check
Rewrite three senior roles on one page
When the job depends on who is in it, the people around the role each describe a different one. This sheet tests three roles, then writes each on a page. It builds the Competent step of the check:
The people around a senior role describe its job and the decisions it owns the same way the person in it does.
Step 1. Test the descriptions
Ask the person in the role and three people who work with it, separately. Write down what each says.
| Role | Who described it | Purpose, in their words | Decisions it owns, in their words | Matches the holder? |
|---|---|---|---|---|
| e.g. Head of customer service | Sales director | Handles complaints | Refunds under $500 | No: the holder says returns policy too |
| Holder | ||||
Pick the three roles where the answers differ most.
Step 2. One page per role
| Box | Your words |
|---|---|
| Role | |
| Purpose, in one sentence | |
| Accountable for (three to five results) | |
| Decisions it owns | |
| Decisions it must be consulted on | |
| Measures it is judged on | |
| Reports to, and any second line |
Step 3. Two bosses, one set of goals
Where a role reports to two people, both sign the same goals.
| Role | Boss 1 | Boss 2 | Shared goals | Signed by both? |
|---|---|---|---|---|
Done when: for each rewritten role, the holder and the people around it describe its job and its decisions the same way.
