Map the work as functions
The org chart shows who reports to whom. It does not show the work. This sheet lists the work as a handful of functions and splits each one level down. Then it writes where, by whom and at what cost each is done. It builds the Competent step of the check:
The work is listed as a short set of functions, each with where it is done, who does it and what it costs.
Step 1. List the functions
List the core functions in the order value is made: source, make, market, and sell and serve. Then list the support functions beneath them. Number each one.
| No. | Level 1 function | Core or support | Head of the function |
|---|---|---|---|
| 1 | |||
| 2 | |||
| 3 | |||
| 4 | |||
| 5 | |||
| 6 | |||
| 7 | |||
| e.g. 1 | Sell and serve | Core | Head of sales |
Step 2. Split each function one level down
Number each sub-function within its function: 1.1, 1.2 and so on. Build it from what people do, using the payroll and job titles.
| No. | Level 2 sub-function | What the work is | Checked by |
|---|---|---|---|
| e.g. 1.3 | Customer service | Orders, queries and complaints by phone and email | Head of sales |
Step 3. Where, by whom and what it costs
For each sub-function, take the numbers from the payroll and the ledger.
| No. | Where it is done (centre, each unit, or both) | Who does it (own people, shared service, supplier) | People (FTE) | Cost a year |
|---|---|---|---|---|
| e.g. 1.3 | Each region | Own people | 70 | $6m |
A business under 50 people: list five or six functions and stop at level 1. Write who does each one, and what share of their time it takes.
Done when: every sub-function is numbered, its head has checked it, and each has where, who and cost written against it.
